Variations on these are asked at every level. Have a story pre-loaded for at least three of them.
Both strong and weak examples, with notes on what makes each work (or fail). Read the weak examples carefully - the patterns they show up are the ones interviewers are trained to spot.
What makes this strong: (1) the candidate optimized for the company, not their team's narrow win; (2) they led with the other team's problem and took on thankless work (the shim) to unblock everyone, the literal 'make other teams successful' signal; (3) they avoided a VP escalation by aligning incentives directly, and the outcome is concrete (12 teams, zero incidents, reused partnership).
Why weak: (1) this isn't One Microsoft collaboration - it's using hierarchy to force another team to serve your roadmap; (2) there's no sign the candidate understood or cared about the other team's priorities or incentives; (3) it likely damaged the relationship, the opposite of building across boundaries, and shows no company-level thinking.
Interviewers will probe. Be ready for the follow-up questions that test the depth of your story.
The senior+ signal. Can you drive cross-team work, mentor, and build consensus when nobody reports to you - or do you only execute when given a mandate?
Amazon's bar for how leaders build credibility: listen, speak candidly, treat others respectfully, and be vocally self-critical even when it is awkward.
