Strong: Active ambiguity reduction
- Situation
- About 8 months ago, my team was asked to build a feature that would let our customers (B2B, mid-market) export their transaction history to their internal data warehouses. The PM had collected this from sales as a recurring request but had not specified format, latency, schema, or which warehouses to support. The brief was 'build something so customers can export their data.'
- Task
- I was the lead engineer. I had no idea what the right answer was - the design space was huge (CSV download? Streaming API? Direct warehouse connectors? S3 drops?) and the requirements were a black box.
- Action
- Instead of speccing in the dark, I drew up a one-page document with three sections: 'What we know' (vague request, B2B customers, recurring), 'What we don't know' (any technical specifics), and 'Assumptions I'd be making.' I made the assumptions concrete: e.g., 'Customers want hourly freshness, not real-time,' 'They're sophisticated enough to do their own ETL,' 'Top warehouses are Snowflake, BigQuery, Redshift.' For each assumption I wrote what would change my mind. I then did three lightweight experiments. (1) Asked the PM for the original sales tickets - read 12 of them. (2) Got 30 minutes each with three customers (the PM helped set them up). (3) Looked at three competitor products to see how they shipped this. The findings shifted my model significantly: customers wanted daily, not hourly. They wanted CSV in S3 most often (not direct warehouse connectors - they had their own ETL). The schema mattered more than freshness; consistent column names across exports was a top complaint about competitors. I rewrote the proposal as a 2-page design: nightly S3 drop, fixed canonical schema, with a v2 path to streaming if customers asked. Got buy-in from the PM and EM in one review. Built it in 4 weeks.
- Result
- Feature shipped on time. Adoption hit 40% of mid-market customers in 90 days. The schema discipline upfront meant zero schema-change incidents in the first 12 months. The 'what we know / what we don't know / what would change my mind' template became standard for our team's design docs.
What makes this strong: (1) Explicit framework: known/unknown/assumptions with kill-criteria. (2) Cheap experiments before deep design - 3 customer conversations is far more useful than 3 weeks of speculation. (3) The candidate's initial guess (real-time streaming connectors) was wrong, and they updated based on data. (4) Process improvement (template) came out of the project. (5) Quantitative result (40% adoption, 0 schema incidents). This is the textbook senior approach to ambiguity.
Strong: Conflicting stakeholders
- Situation
- A year ago, I was tech lead on a fraud-detection system. Two stakeholders had genuinely different visions. Our security team wanted a high-recall system - catch every possible fraud, accept higher false positives. Our customer success team wanted high precision - never flag a legitimate customer, accept letting some fraud through. Both had legitimate reasons. The PM was asking me to 'figure out what we should build.'
- Task
- I had to either pick one or figure out a path that respected both. I knew picking one would create tension; I also knew building 'something for everyone' usually fails.
- Action
- I framed the disagreement explicitly. Got both stakeholders into a one-hour meeting with the PM. Started by stating both positions in their own words ('Security wants high recall; CS wants high precision') and verifying I had it right. Both nodded. Then I said: 'These are two ends of the same trade-off. The interesting question is whether we can move the curve, not where to land on it.' I proposed three concrete experiments: (1) Add a tier of 'review queue' between auto-block and auto-allow - moves false positives off auto-block, costs ops time. (2) Add a customer signal layer (account age, history) so the model can be more aggressive on new accounts and more lenient on old ones - might let us have higher precision and recall, depending on the signal. (3) Build an explicit appeal flow so flagged customers can self-resolve in <60 seconds - reduces the cost of a false positive. We agreed to scope a 4-week investigation phase. Each stakeholder named one specific success metric they wanted to see. After the phase, the data showed the customer-signal layer let us shift the operating point: 25% better recall at the same precision, or 30% better precision at the same recall. We chose the shifted-precision point and the appeal flow as immediate scope; the review queue went on the roadmap for Q3.
- Result
- Fraud caught went up 18% year-over-year. False-positive rate dropped 22%. Both stakeholders felt heard - explicitly so, in the next quarterly business review. The framing of disagreement-as-tradeoff-curve became a tool I now use whenever stakeholders pull in opposite directions.
What makes this strong: (1) The candidate didn't pick a side, didn't compromise, and didn't waffle. They reframed the disagreement to expose the real degree of freedom. (2) Investigation phase with stakeholder-defined metrics - shows they earned trust through process, not authority. (3) The result moves both metrics in the right direction, which is rare and shows the reframe was substantive. (4) Reflection on the technique they learned. This is leadership through ambiguity at a senior+ level.
Weak: 'I figured it out'
- Situation
- We had a project with unclear requirements.
- Task
- I had to figure out what to do.
- Action
- I asked my manager and team for input, then made a decision based on what I thought was best. We shipped the project.
- Result
- It worked out and the customers were happy.
Why this is weak: (1) No framework or process - 'I asked around and decided' is what every engineer does, including those who do it badly. (2) No specifics about the ambiguity, the alternatives considered, or the assumptions made. (3) No mention of being wrong about anything - real ambiguity stories include moments where the candidate's initial model was off. (4) Generic positive outcome. Senior interviewers will keep probing and the candidate will run out of substance.
Common pitfalls
- ×Stories where the ambiguity was actually shallow. If a clarifying question to the PM resolves it in 5 minutes, that's not ambiguity.
- ×Skipping the assumptions-and-kill-criteria step. Strong stories always include 'I assumed X, and here's what would have changed my mind.'
- ×Diving in without investigation. 'I just started building and figured it out as I went' is below bar at senior levels - it shows you don't know how to scope.
- ×Waiting indefinitely for clarity. The other failure mode is freezing. Real stories have a balance.
- ×Vague 'I have great problem-solving skills.' Show, don't claim.
- ×Forgetting to tell the interviewer what you'd do differently. Real ambiguity work involves recognizing where you wasted time.
Follow-up strategies
Interviewers will probe. Be ready for the follow-up questions that test the depth of your story.
- →If asked 'how did you decide what to investigate first?' - have a prioritization rationale. 'Cheapest experiment that would change my mind the most' is a strong answer.
- →If asked 'how did you avoid analysis paralysis?' - have a time-boxing approach. Real senior practitioners cap investigation phases.
- →If asked 'how would you do this differently next time?' - the strongest answers identify a specific failure mode you hit (e.g., 'I should have talked to customers in week 1, not week 3').
- →If asked 'what if your assumptions had been wrong?' - your story should already include a moment where they were. If not, acknowledge the implicit risk.
- →If asked 'how do you know when to escalate?' - have a heuristic. 'When the cost of moving forward exceeds the cost of waiting for clarity' is a strong frame.
